
The Visibility Gap: How Women Can Elevate Their Impact and Influence
Many women I work with, whether in coaching sessions, conferences, or leadership summits, share a similar experience. They’ve put in the hard work, delivered results, and proven their capability, yet they find themselves waiting ... waiting for someone to offer them an opportunity, recognise their potential, or invite them into the next level of leadership.
There’s a persistent belief that if we just keep our heads down and perform, recognition will follow. But here’s the truth: competence isn’t enough - visibility does matter.
🔹 Studies show that women are promoted based on proven performance while men are often promoted based on potential. 🔹
This means women often wait until they have all the evidence before stepping forward for a role, while men put their hands up before they meet all the criteria. Women frequently expect someone to notice their leadership and open the door, but in reality, strategic visibility is what accelerates leadership opportunities.
The good news? This doesn’t require being someone you’re not. It doesn’t mean self-promotion in a way that feels inauthentic or smarmy. It’s about thinking more strategically about your personal brand, stepping outside your comfort zone, and ensuring your leadership impact is seen.
This is the Visibility Gap - and it’s time to shift the way we approach it.
The Hard Truth: Hard Work Alone Doesn't Guarantee Recognition
We’ve been taught that if we just work hard, we’ll be rewarded. But the reality is, leadership isn’t just about what you do - it’s about who sees the impact of what you do.
This doesn’t mean you need to change who you are to get ahead, but it does mean stepping out of your comfort zone and ensuring your leadership is seen by the people making decisions on your promotions and pay rises. Visibility isn’t about being someone you’re not - it’s about authentically owning the value you bring.
Too often, I see brilliant women getting passed over while less experienced (but more visible) colleagues move ahead. Not because they aren’t capable, but because decision-makers aren’t fully aware of their impact.
Ask yourself:
✔ Do the right people in your organisation know about your contributions?
✔ Would C-suite leaders be able to articulate the value you bring?
✔ If a promotion opportunity came up, would your name be on the shortlist?
If not, visibility - not competence - is likely the missing piece.
The Visibility Gap: Why Women Often Wait to be Recognised
So why does this happen? Here are some of the key reasons:
1. The "Work Speaks for Itself" Myth
Many women believe that delivering great results will automatically lead to recognition. But workplaces don’t work like school [this school comment feels a bit condescending] —there’s no one grading your performance and handing out promotions based purely on merit. Strategic visibility is key.
2. The Visibility and Influence Equation (instead of 'The Likability and Perception Dilemma)
Yes, research shows women in leadership walk a narrower line when it comes to perception. But here’s the reality - you have far more control over your influence than you think.
Instead of hesitating or holding back, think of visibility as a skill - one that can be developed with intention.
✔ Confidence grows with action, not before it. You don’t need to feel ready to take up space.
✔ Visibility doesn’t mean talking more; it means making sure what you say has impact.
✔ Influence isn’t about being the loudest voice; it’s about being the most respected one.
3. The "Prove It Again" Bias
Women are often expected to repeatedly prove their competence, while men are promoted based on their potential. This means women can spend years gathering evidence of their abilities before being considered for leadership roles.
🚀 The good news? You don’t need to wait for someone to notice you. By taking ownership of your visibility, you can shift the narrative and position yourself for the opportunities you deserve.

Let's be clear: This is NOT about self-promotion for the sake of it.
This isn’t about becoming someone you’re not, forcing yourself into uncomfortable networking situations, or speaking just to be heard. This is about ensuring your leadership is seen, your contributions are recognised, and your career growth is in your hands - not left to chance.
✔ You don’t need to change your personality - you need to ensure your expertise is seen.
✔ You don’t need to fight for attention - you need to ensure your leadership presence is known.
✔ You don’t need to wait for permission - you need to step forward with confidence.
